I only need 12 shirts, why is the setup fee so high?
We’ve all been there. You’ve finally decided to get some professional gear for your small team, your bowling league, or your home-based business. You find a local shop like Donsdatter Ink Ltd., you pick out a great colour shirt, and you ask for a quote for 12 shirts.
Then, you see it: the setup fee.
Sometimes, that fee can feel like it’s doubling the price of your order. It’s enough to make any business owner scratch their head and think, "It’s just 12 shirts! Why is this so expensive?"
We get it. When you’re running a micro-business, every dollar counts. You aren't trying to be difficult; you just want to understand where your money is going. At Donsdatter Ink, we believe in total transparency. We don’t want our pricing to be a mystery.
The short answer is that custom screen printing is a highly physical, labor-intensive craft. Whether we are printing 12 shirts or 1,200 shirts, the work required to get the first shirt through the press is exactly the same.
Let’s pull back the curtain and look at what actually goes into that setup fee.
Screen Printing is a Physical Process (Not a Digital One)
In a world where we can print a high-res photo from our phones in three seconds, it’s easy to assume that shirt printing works the same way. But professional screen printing services are much closer to an art form than a desktop printer.
When we talk about "setup," we aren't just talking about opening a file on a computer. We are talking about physical chemistry, heavy machinery, and manual labor.
Step 1: Art Preparation and Film
Before we even touch a screen, we have to prep your art. Most small business owners send us a logo they use for their website or social media. Often, these are low-resolution files that aren't "print-ready." Our team has to convert that art into a high-quality vector format that can be separated into individual colors.
Once the art is ready, we print it onto a special clear film positive. This film is what we use to "burn" your image into the screen.

Step 2: The Chemistry of the Screen Room
This is where the "setup" really earns its name. Each color in your design requires its own physical screen. A screen is a metal frame with a fine mesh stretched tight over it.
To get your design onto that mesh, we have to:
- Degrease the screen: Clean it perfectly so the chemicals stick.
- Coat with emulsion: We apply a light-sensitive liquid chemical (emulsion) to the screen in a darkroom. It then has to dry completely in a temperature-controlled environment.
- Exposure: We place your film positive on the screen and hit it with intense UV light. The light hardens the emulsion everywhere except where your logo is.
- Washout: We take the screen to a washout booth and use high-pressure water to blast away the soft emulsion where your logo was.
Now, we finally have a stencil. But we aren't done yet.
The Press Setup: Where the Magic (and Time) Happens
Once the screens are dry, they head to the press. This is the most critical part of the custom apparel printing process.
Imagine you have a three-color logo. That means we have three different screens that have to line up perfectly, down to the fraction of a millimeter. This is called "registration." If one screen is slightly off, your logo looks blurry or "leaked."
The printer has to:
- Physically bolt each screen into the press.
- Mix the inks (sometimes by hand to match your brand colors exactly).
- Load the ink onto the screens.
- Perform test prints on "scrap" fabric to make sure everything is aligned.
- Adjust the "off-contact" (the tiny gap between the screen and the shirt) so the print is crisp.
Here is the "Real World" truth: This process can take anywhere from 30 minutes to two hours depending on the complexity of the design.
Whether we are printing 12 shirts or 1,000, those two hours of setup happen regardless.
When you order 1,000 shirts, that setup cost is spread out thin. It might only add 10 cents to the cost of each shirt. But when you only need 12, that same amount of labor is concentrated on a small batch. That is why the per-shirt price feels so much higher for small orders.

How Small Businesses Can Save on Setup Fees
We want to help you get affordable screen printing without sacrificing quality. If the setup fee is a hurdle for your budget, here are a few "pro tips" to keep the costs down:
- Reduce Color Counts: Since each color requires its own screen and setup time, a 1-color print is significantly cheaper than a 4-color print. For a small batch of 12, try a simplified version of your logo.
- Consolidate Locations: Printing on the front, the back, and the sleeve means three separate setups. Sticking to one location (like a solid chest print) saves a lot of money.
- Think Ahead: If you think you might need more shirts in a few months, it’s almost always cheaper to order 24 or 36 now rather than 12 now and 12 later. You’ll only pay the setup fee once.
- Standardize Your Ink: Use the same ink color across different garment colors. We can print white ink on black, red, and blue shirts all in the same run!
